Introduction: Leadership type, capacity, level and style differ from person to person, organization to organization, location to location, and people to people. However, the one thing that is common to all is the individual leader’s development from a positional leadership to that of a respected leadership. Maxwell has defined leadership into five levels or categories.

Level One: The lowest level of leadership for any person is based on a title or a job description. All leadership begins on the position level. But leadership that stays on this level for long becomes weaker, not stronger. The longer you stay on this level, the higher the turnover will be in your organization, and the lower the morale.

Level Two: On this level, people begin following you beyond your stated authority. As followers grow to like and trust a leader, they begin to follow because they want to. However, staying too long on this level without moving up to the production level causes highly motivated people to become restless.

Level Three: At the production level, influence is cemented and respect is increased because of what the leader and the people accomplish together. People begin to follow because of what the leader has done for the team or organization. On this level, people like you and what you are doing. It is at this level that most feel successful. Because of momentum, problems are often easily solved with little effort.

Level Four: On this level, people follow because of what you’ve done for them. This is where long-range growth occurs. Commitment to developing leaders ensures ongoing growth of individuals and the organization. When you become a people developer, you strive to reproduce your leadership in others and help people reach their potential. The time you spend with people is an investment. As a result, they respect you not only for what you’ve done for the team, but also for what you’ve done for them personally. Strive to stay on this level.

Level Five: The fifth and highest level of leadership is personhood. On this level, people follow because of who you are and what you represent. Only leaders who have spent years developing leaders and growing organizations achieve this level. It is the true respect level. A leader who spends his life developing people and organizations makes such an incredible impact for so long that people follow him because of who he is and what he represents. He is the best of the best.

Conclusion: Leadership is not much about the people being led, but it is more about the personalities of a leader. There are some self imposed leaders on the one hand and some popular choice leaders on the other hand. Maxwell’s levels of leadership are very helpful steps to becoming a positional leadership to that of a respected leadership.

Introduction: Without the limitation of time, there might be no need to prioritize. But time limits you and forces you to make choices. The more time you spend on the wrong thing, the less time you have to invest in what’s right – and the longer it takes to succeed. Being successful is not about how hard you work; it is about how smart you work. Generally speaking, there are five ways that people decide how to spend their time.

Urgent – Loud Things First: You have no doubt heard the saying: the squeaky wheel gets the grease. That shouldn’t always be the case in leadership. Though it’s tempting – especially if you happen to be a people pleaser – you have to learn to discern which wheels really need grease, which ones can be greased by others, and which ones will squeak no matter what you do.

Unpleasant – Hard Things First: You need to be able to check your motives. If you have a strong work ethic, you may naturally want to get the harder things done first. But don’t just start in on the hard stuff before determining the value of your actions. If doing something easier is a better use of your time, then do that before you tackle a difficult task.

Unfinished – Last Things First: If you are like most leaders, you work on a day-to-day schedule. And many times your to-do list is left partially undone at the end of the day. Before you spend time completing an unfinished task from the day before, evaluate it in comparison to the other things you need to accomplish. If finishing the task is still not a top priority, place it at the bottom of your list again, and work on it after you finish more important items.

Unfulfilling – Dull Things First: Of the five styles, this one is probably the most common. If you subscribe to this notion, your tendency is to do the dull, mindless things first, but these things are rarely the most important.

Ultimate – First Things First: Do you naturally spend time on the most important things first? Although it’s admirable to be ambitious and hardworking, it’s even more desirable to be smart working. It’s in forming the habit of prioritizing your time so that you are always doing what’s most important. When you are able to do that, it won’t be long before you begin to exceed your expectations as a leader.

Conclusion: Missionary Amy Carmichael wisely noted, “We will have all eternity to celebrate the victories, but only a few hours before sunset to win them.” When you learn to spend your time wisely on the things that bring your organization the most fulfillment and success, you often end up with some time to spare. Therefore, it is imperative to invest your time wisely, because time and tide wait for no man.

Introduction: Behavior that’s rewarded is repeated. The idea is that when you positively acknowledge good performance that you see it happening again. That is the principle of positive reinforcement. Appreciation and acknowledgement of the efforts of another human being is one of the most powerful gifts you can give to someone. Conversely, wrong behaviors that are not fixed will keep happening again. Every time a staff member who habitually does sloppy work makes another error, you step in and fix it. Behavior that is rewarded is repeated.

Incentives: Traditionally employees earn a living based on the pay scale for their position, modified by changeable factors such as labor market conditions, where a position fits within the hierarchy of an organization, and how long a person has been in a job. Your base salary is what you see in your paycheck every pay period, no matter how many good days or bad days of performance you have experienced. Unless you are being terminated, your base pay remains constant until your manager and organization give you a raise, such as once a year.

Incentives have long played an important workplace role motivating, rewarding, and energizing employees and providing employers with powerful tools to retain valuable employees. They are designed to inspire employee loyalty and increase productivity over the long term. Incentive pay is a form of variable compensation. Sometimes called a bonus, it is a component of wages that varies by performance and is proffered in addition to your base salary. Incentive pay in a way of rewarding good performance with money rather than with promotion, and without adding costs to base salary structures. Incentive pay for teams can be a strong management tool that drives team-work and performance. It is also a tool that can be helpful when you are working with work-unit teams and project teams.

Some objectives to aim for with a team incentive plan are:
1. Stimulating increases in productivity. Stimulating increases in productivity.
2. Rewarding key behaviors that you need for good productivity.
3. Increasing an understanding of business needs and the kind of performance required for meeting those needs.
4. Aiding in the retention of good performers

An incentive pay plan can turn some people off. Some team members take great pride in their work and don’t view money as a motivator for this pride. They approach their work with passion and treat what they do as a special craft. For some of these people, extra pay in the form of incentives is an insult. They are already getting paid, and that is fine. The way they see it, they don’t need some sort of bribe to produce good results.

Recognizing Achievements: Research from Fred Herzberg and many others repeatedly shows that money is not the primary reward for working adult. Money alone is not the be-all and end-all for team member motivation and retention. A sincere thank-you means a lot. You can hand out a dozen job-well-done trophies, but unless you make the recipient feel that the reward was heartfelt, you are not truly recognizing the individual. A recent national survey by Robert Half International shows that limited praise and recognition is the primary reason employees leave their jobs today, ahead of compensation concerns, limited authority, and personality conflicts. Employees expect to be recognized when they do good work. This is a truism supported by dozens of studies and surveys, and easily confirmed by asking almost employee. Thanking employees for doing good work increases the likelihood that they will want to continue to work for your organization, and it serves as a catalyst for attracting talented new recruits.

Other Rewards at a Little or No Expense: Decide how to determine who receives rewards. Careful thought should be given to this part of the plan. You want the goals you set to be attainable through hard work and dedication, but you don’t want them to be so easy that they lose their meaning. And the goals you rewarded should be ones that reinforce the company’s mission as a whole, not necessarily the individual’s personal goals.

Rewards work best when they are meaningful. Be creative with your rewards. Your employees will appreciate it. The following ideas for showing appreciation for team performance generally cost little or nothing in terms of dollars and require only a bit of time and attention; however, they sometimes are the best investment you can make in motivating team members.

1. Write a thank-you note
2. Offer a personalized gift, such as a poster or book
3. Buy movie tickets
4. Give a framed photograph of an employee event
5. Hold a lunch in the employee’s honor
6. Provide them time off or extra vacation days
7. Create a bulletin board that contains the photos of top employees
8. Bring bagels or doughnuts to a team meeting to honor the employee
9. Give fruit bowls or freshly baked chocolate chip cookies
10. Hold a meeting just to discuss how good a job the person is doing
11. Allow employees to take a long lunch or have a short workday
12. Offer a round of applause from the team
13. Hold a celebration
14. Designate an employee-of-the-month parking spot
15. Print a photo and brief article about the stellar performer in the company newsletter
16. Arrange events that involve family members, such as a children’s fair or holiday bazaar.

Conclusion: Recognizing accomplishments the same way every time gets pretty stale; everyone likes variety. So, periodically ask team members, “Money aside, when the team performs well, what should we do so that people know that they are appreciated?” Keep few notes on what team members tell you, and remember: What motivates one person may not be the same for everyone else. Whether you are managing individuals or teams, recognizing and rewarding the right behaviors is the point. Taking good performance for granted never has been much of a motivator.

Introduction: Leading a team across an everyday business landscape is tough enough. Nobody needs the added hassle of unexpected obstacles that get tossed in your way. But, it happens all the time. Sometimes a team member lays down the speed bumps! Sometimes they come from elsewhere in the organization. In any case, you are the team’s point guard and they are counting on you. Here are the three common obstacles:

Obstacle No. 1: New directives from on high: Bosses usually mean no harm and simply want to help you work through the change process. But they often just don’t see what havoc their brainstorms create and how much unnecessary work they may be drumming up for your team.

Solution: To overcome this obstacle, plan on some face-to-face, one-on-one conversations with the boss. Remember the rule when you challenge upward: Do it privately, not publicly. Here are some tips: 1) Assume management means well, 2) Ask for the gold, 3) Talk about priorities, and 4) Document agreements and plans.

Obstacle No. 2: Cold shoulder from other groups: Sometimes the biggest obstacles to making change efforts work within your team come from other groups in the organization. Your team may depend on their support in the form of providing essential information, responding to your inquiries or requests, or applying their special expertise to help you solve problems.

Solution: These are legitimate interdepartmental requests, yet for one reason or another, the other guys aren’t responding. Here’s a process to help you tackle this impediment: 1) Assume they mean well, 2) Go in to solve problems, 3) State your team’s problem objectively, 4) Listen to their side of the story, and 5) Solve the problem together.

Obstacle No. 3: A counterproductive team member: Sometimes the biggest obstacle a team faces in its development comes from the inside. You may observe disruptive outbursts, chronic complaining, low quality or sloppy work, or very little work.

Solution: If it only amounts to an incident here or there, you can pull the person aside for counsel and correction. But if the problem persist and shift into patterns, the effect on a team’s morale and productivity can be devastating when the situation is left unaddressed. Aim your initial efforts at coaching to improve the performance of the person involved by: 1) Stating your concerns, 2) Exploring reasons for the problem, 3) Finding a solution and forming an action plan together, and 4) Following up periodically.

Conclusion: Don’t tolerate actions by certain team members that poison the overall team’s chemistry and performance. But remember to intervene early and coach for improvement first. Quite simply, the earlier you act to address an unsatisfactory pattern of performance, the more likely you are to gain improvement in the team member’s performance and the team’s morale in general.

Introduction: The accountability cornerstone is a foundation for your team members to begin sharing in the team’s overall results while remaining responsible as individuals. Distributing the burdens and successes of the team’s work to everyone who is part of the team is your obligation as team manager. In nautical terms, although you may be the captain of the ship, every member of the crew shares responsibility for bringing the ship to its destination. So, as a manager, you need to install a shared sense of accountability by including the team when assessing its progress and evaluating its results. Each strategy can help your team focus on how it’s performing while work is in progress and assess how it has performed once the work is done.

Conducting status review meetings: Meetings are an exchange of ideas, information, or opinions by a group of people who play an active role to achieve specific results. At status review meeting, the team reviews the status of its work. For status meetings to be useful, they need to happen on a regular basis, depending on what the work dictates and what team members need. Some managers still only pull their employees aside for a talk when performance is poor. Then, the employee is on the defensive and expecting censure- not at all the right atmosphere for coaching and improving performance. A good status review meeting focuses on what people are getting done, not merely what they are working on. The spotlight is on results, not activities. For status review meetings to be useful, they need to happen on a regular basis.

Publishing Results through Company Newsletter: People outside the team, like management above you and groups affected by what your team does, may sometimes wonder, “Just what are you folks accomplishing?” Publishing a company newsletter can serve many purposes to get your name into the community and enhance your image with customers. Publishing a company newsletter can bring many benefits to your small or home-based business. Even if you are not good at writing or know nothing about publishing, you can either hire a freelance writer to do this for you or learn a few basics to get the job done.

Publishing a summary report: A summary report is a written progress review of your team’s work. The report is not only for the team’s use. It also is for broadcasting the team’s progress and results to those outside the team who want or need to know. Generally, you want to publish the team’s summary reports at reasonable intervals – once a month to once a quarter often works best. A good summary report gives those outside the team a picture of its progress. So stick to the highlights and avoid globs of detail.

Making a team presentation: The second useful strategy for spreading the wealth about your team’s progress is making presentations to management above you or to other groups that are interested in your team’s work. Presentations help other people, especially those in management, understand what your team is doing. Because the stakes are high, you want to make sure that your team looks good when it delivers a presentation.

Conducting regular customer surveys: Project teams need regular and meaningful feedback from their customers. Other aspects of a periodic survey can be specific to a recent project task or mini-project: Customer can provide timely and immediate feedback about recent team behaviors focused on client-desired outcomes. Teams need to dedicate time to reviewing the survey results, and to seeking additional information when any feedback is not clear. Further, teams need to act on feedback that exposes weaknesses in the team’s performance. Doing so has the doubly positive effect of improving the weak area and demonstrating to the clients that the feedback it provided was meaningful, and contributed to positive changes.

Evaluating team performance: Effective teams know what excellent performance is. Effective teams do more than simply understand when excellent performance occurs – they acknowledge and celebrate these instances. Your journey toward strong team performance and a sense of shared accountability continues. There are two ways to evaluating team performance:

1. Conducting postmortems: In medical jargon, a postmortem is an examination of a body after the person has died. For teams, death is not involved. A team postmortem is an evaluation of performance after a project or special event has concluded. The idea is to learn lesions from the past, the pluses and minuses, and then to apply them to future performance. A project postmortem is most relevant when your team know it will take on similar projects in the future. Two ways work best for teams’ postmortem - Reviewing the past and planning the future.

2. Conducting a performance evaluation: A team performance evaluation is similar to a postmortem. It is an evaluation of the team’s overall performance at the end of a given cycle, generally at the end of a quarter or six-month period. It is a scheduled event, and the team is responsible for making it happen, evaluating results against established performance criteria that are selected in advance. This is not you evaluating the team but rather the team evaluating itself, including your input. With data in hand, your team is ready to start the evaluation meeting.

Review Lessons Learned: “Lesson Learned” reviews are self-critical processes that help teams consider performance-related and process-related information that is apparent to members of the group, but has not been synthesized as yet. It is a process of internal feedback from the team to the team. Although it is a self-critical exercise, the tone of this session needs to remain positive. The focus of this effort is on future improvement in processes that can achieve better results. Lessons Learned sessions require the members to demonstrate emotional intelligence, to understand that the point of having these meetings is team learning and team self-understanding, rather than individual performance evaluations. The attitudes of members during this process need to be non-defensive and self-examining, with an acceptance that team effectiveness is based on an accurate assessment of what it does well ---- and not so well. It is a unique opportunity to frame all assessments – positive and negative – in terms of the team, thus reinforcing team identity and the relationships of members to the team itself.

Retreats: Along the same vein effective teams understand that there is a great deal of value in conducting intermittent retreats that bring members together in a external context to review team values, goals, norms, processes, and any other aspect of team view. Some retreats are focused on planning for the future, but even these types of retreats benefit from exercises that reinforce team identity. The future is largely contingent on what exists today.

Conclusion: Reflecting on past successes helps a team learn from what it has done well. Distributing the burdens and successes of the team’s work to everyone who is part of the team is your obligation as team manager. In nautical terms, although you may be the captain of the ship, every member of the crew shares responsibility for bringing the ship to its destination – and popping the cork to celebrate a successful voyage.

Connecting with the People he Leads


Introduction: To earn the right to be followed, you have to touch people’s hearts. When people see that they matter to you as individuals, and that their concerns make a difference in what you do and don’t do, they will listen to what you say. Always take time to put yourself in their shoes. Their insight can be a valuable tool for determining what direction you should lead them.

Importance of Connection: The ability to connect is a quality you see in every great leader. No matter how much leadership talent or skills you possess, if you want to be a better leader, you must learn to connect with people effectively – not just for your own benefit, but for the benefit of your people. Do it, and it will raise your level of leadership dramatically. Do it well, and people will follow you anywhere. The stronger the relationship and connection between individuals, the more likely the follower will want to help the leader. When the vision of the leader becomes the aspiration of the people, the impact is incredible.

Great Leaders Know the Importance of Connection: Great leaders don’t expect their people to move forward and latch on to them. Instead, they reach out to people, no matter where they are, and work to make a connection. Connection with people isn’t complicated, but it takes a lot of effort. Whatever you have just taken over a leadership position or are well established in your organization, being connected to your people is vital to your success as a leader. Remember that the telltale sign of a great leader is not what he has accomplished on his own, but what he has been able to accomplish through people. That comes only as the result of connection. Great leaders learn that to be effective, they have to continually put their people first. That’s especially true of new leaders who want to gain the confidence and support of their people. But it’s also true of veteran leaders who desire to lead their people into new territory. If you don’t take the time to connect with your people, you will not be able to lead them effectively. A leader is not really the leader until he has connected with his people. The truth is that connecting with people is not an option for a leader.

Conclusion: Every leader faces the prospect of making changes to improve the connection with his people. The way that leaders deal with change says a lot about their effectiveness. Ineffective leaders often fear change at all costs and never break free of the status quo. The result: momentum eventually comes to a halt, and leadership becomes stagnant. On the other hand, effective leaders are teachable – their eyes and ears are always open to learn more, and they embrace change as a catalyst for growth and improvement. When it comes to developing productive relationships, flexibility is essential. The truth is that the work of connecting is never finished. True connection is an ongoing effort. But all great leaders know that no job is more important than their continual investment in people. The ability to connect with people is essential if you want strong, successful leadership.

Being Able to Talk to the UZO President

(Taken from my writings at the Zou Workshop Forum dated Oct. 01, 2009)

It was wonderful to have got a chance to talk to our nampi's president yesterday. I am here to highlight some of the conversations we have had. The time was 8:53 am - 9:20 am United States Central Standard Time.

The first part of the conversation was all about introducing myself to him. He told me that he knew me pretty well as I was introduced by his Finance Secretary. I congratulate him and his party for the grand victory which was followed by some questions of my concern.

1. "We will revive and strengthen our education policy" was his first and foremost response when asked about the UZO policies ahead. He was of the opinion to open up a high school in Behiang village. The Zou Gaal memorial school came to the limelight and I asked about it. And, he told me that was a government undertaking. I told him that I like the name.

2. On the restoration front of the Zou diaspora, he was of the opinion to restore all of them as soon as possible. My suggestion was to restore only who is/are ready - The Mates from Thadou, the Samtes from Paites, the Suantaks from Vaipheis, the Lianzaws from Thangkhal, and many others to the Zou fold. [This will need to redefine our "Zou ham zangte leh Zou tawndan zuite khu Zou ahi"].

3. He is a man of action. As promised during his campaign, he has initiated the rebuilding (actually demolishing the old one) our Zou Innpi. He sought for our people's participation in order to have a sense of ownership. It was really a democratic principle - of the people, for the people, and by the people. What's that? It's the Zou Innpi, Zou nampi, and Zou mipi - of the people, for the people, and by the people.

4. On the UZO block and unit expansion level, he was of the opinion to inaugurate the UZO, Delhi Block shortly. He told me every existing block and unit - thriving and just existing (at the ICU) blocks and units ought to be revived. To this end, their actions every nook and corner of our Zoland has been heard, seen and witnessed.

5. Coming to his foreign policy, he was willing, able and ready to accept my humble suggestion to coordinate and collaborate with our people around the globe. Presently, Zo/Zou organizations have been established in three countries - the United Zou Organization in India, the United Zo Organization in the United States and the Malaysia Zo Organization in Malaysia. He expressed his suggestion for the Malaysia Zo Organization to think about changing it to United Zo Organization, having a common name UZO as the others do in India and the USA.

6. On the delegation level, he was so excited to be able to represent the UZO, India anywhere in the world. Currently, chances are that the UZO, India can invite them to delegate the UZO, USA and the MZO (UZO), Malaysia, and vice versa at the Zou Ton. On this front, there are prospective countries where the UZO can be founded now and in times to come, such as Israel, Canada, Australia, Korea, European Countries, and many more countries. If this should be done, we will be able to represent around the globe in the future. This could be done, and it should be done.

7. My humble apology to him was his invitation to join/observe the UZO Delhi inauguration. I wish I could, but time and space hinders my motion and availability. He invited me to share some thoughts and things about UZO, USA and bring a spectrum of experiences and ideas to the said inauguration.

8. He asked me to send out his greetings to all the Zous around the globe and expressed his enthusiasm to join hand-in-hand with us all. He expects all of us to do the best of what we can – at work, studies, career, and for our nampi. UZO President pa'n leitung mun tuomtuom a Zo/Zou umte zousie greetings ang thot hi ee.
